How We Built a Steady Lead Pipeline for Penn Village Adult Day Care

Adult day care is a considered decision for a family, and it is also one of the more tightly regulated categories to advertise in. Penn Village had almost no organic visibility when this engagement began, fewer than 50 tracked keywords, and a lead flow that depended on whichever channel happened to be working that month rather than a system built to produce them.

Google and other ad platforms restrict health-related messaging in ways that block a lot of standard search campaign structures. Getting Google Ads to run at all in a compliant form, without losing the leads that platform normally brings in, was the first problem to solve before local SEO could do the rest of the work.

The restriction was the real starting problem

Paid search proved the demand. Organic made it durable.

Most healthcare advertisers treat organic as the slow channel and lean on paid for volume. The restriction forced the opposite order here, and it turned out to be the better structure.

Doubled blog output and localized landing pages grew tracked keywords from under 50 to 471. Organic then became the largest identified source in the pipeline, at 15 of 62 leads.

A channel like that keeps producing after spend stops, which matters more than usual in a category where the ad account can be throttled at any time.

Why is Google Ads harder to run for a healthcare business?

Ad platforms apply extra content restrictions to health-related advertising, and a standard search campaign structure built for most industries will often get rejected or limited before it reaches anyone. For Penn Village, this meant testing dynamic search, standard search and service-specific campaign structures until one both cleared those restrictions and still reached people actively searching for adult day care.

Because paid search was constrained by platform rules, organic search had to pick up some of the demand an unrestricted ad account would normally capture. Doubling blog output and building localized landing pages moved tracked keywords from under 50 to 471 over the year, and that content buildout ran in parallel with the ad testing rather than after it.

Every lead is followed from first contact through five stages, tour booked, completed intake, authorized and enrolled. Of 62 tracked leads, 35 booked a tour and 11 completed enrollment, a 31% close rate from tour to authorization. Tracking each stage separately shows where prospects move forward and where they do not, rather than reporting a single lead count with no context.

Direct traffic accounted for 26% of the 62 tracked leads, with Google Organic close behind at 24% and Google Ads at 21%. Referral, Bing and Facebook Ads made up the remainder. Google Organic and Google Ads combined account for 45% of tracked leads, close to matching Direct as the single largest source.

Calls and website clicks made directly from the Google Business Profile are tracked and compared year over year. Over the same five-month window, Mar to Jul, calls rose 121.7% and website clicks rose 25.3% against the year before. Both are direct platform metrics rather than estimates.

This is a one-year engagement. The keyword count held flat under 70 through January 2026 before climbing sharply starting in February, which lines up with when the content and site restructuring work went in. Healthcare SEO in a regulated category generally takes longer to build than less restricted industries, since both the ad and content sides have extra rules to work within.
